About Naveo Commerce

Naveo Commerce is a UK-based provider of end-to-end eCommerce solutions from first click, to hand-picked, to last mile, to doorstep smile. One of the few companies globally offering full-spectrum commerce support, Naveo serves leading B2B retailers across Europe with integrated order, inventory, and warehouse management, as well as eCommerce website consultancy and implementation.
As part of its digital transformation, Naveo set out to build a next-generation platform that reimagines enterprise order processing through the lens of AI. The vision: shift from rigid automation to intelligent, autonomous orchestration powered by agentic AI.

The Challenge: Orchestrating Complexity at Scale

Naveo Commerce powers mission-critical operations for enterprise retailers managing millions of SKUs and processing hundreds of thousands of orders monthly, particularly during peak retail seasons. Some clients handle over 3.5 million individual products in their catalog and up to 8.5+ shipments in a single month.
Behind every order lies a complex decision process: checking inventory in real time across stores, warehouses, and drop-ship partners, accounting for size, color, and variant, and determining the fastest and most cost-effective fulfillment path.
Each retailer brings unique business logic to the table with some optimizing for speed, others for cost efficiency, and others for brand-aligned delivery experiences. This diversity demands an orchestration engine that can adapt dynamically in real time.
Naveo’s previous systems relied on rigid workflows and manual exception handling, which limited scalability, slowed down change cycles, and required developer involvement for even minor updates. As customer expectations grew and supply chains became more volatile, these limitations made it clear that a new approach was needed.
“Commerce is entering a new era. At Naveo, we see agentic orchestration not as incremental innovation butas a structural leap forward — enabling enterprises to adapt in real time, unlock new revenue models, andachieve resilience at scale. Our partnership with Orkes will redefine how order and warehouse management is delivered for the next decade.”
– Jamie Goldring, CEO, Naveo Commerce
To meet this complexity head-on, Naveo required an orchestration platform that was scalable, adaptable to client-specific logic, and purpose-built for agentic AI integration that would be capable of reasoning, reacting, and adapting without human intervention.

The Solution: Orkes Conductor Powers Agentic Orchestration

Following a rigorous evaluation process that included other leading orchestration platforms, Naveo selected Orkes Conductor as the backbone of its next-generation order processing system.

Agentic Orchestration as a Core Capability

At the heart of Naveo’s next-generation order processing system lies Orkes Conductor’s unique ability to enable agentic orchestration. Unlike traditional workflow engines that execute static, predefined steps, Orkes Conductor was designed to coordinate multiple AI agents working collaboratively within complex, multi-step workflows. This approach transforms enterprise operations by allowing autonomous agents to reason, interact, and adapt dynamically as conditions evolve.
For Naveo, this capability unlocked several critical use cases:
"Every enterprise retailer has different priorities. Some value ultra-fast delivery, others prioritize cost efficiency. We needed to orchestrate highly variable business logic across these requirements in real time and at scale."

Dynamic Pricing: Real-Time Optimization with Intelligent Exception Handling

In enterprise B2B transactions, pricing is far from static. It involves multiple factors such as account-level discounts, negotiated rates, shipping costs, and real-time market fluctuations. With agentic orchestration, AI pricing agents can analyze these variables in context and calculate optimal prices in real time. This eliminates the need for manual overrides and allows Naveo’s clients to respond instantly to customer requests, ensuring competitiveness and operational efficiency.
These agents are also capable of responding to unexpected scenarios. If a pricing input is delayed, a service times out, or a pricing model fails, the agents apply fallback logic and continue processing. This ensures business continuity while maintaining pricing accuracy and client responsiveness.

Dynamic Fulfillment: Adaptive Orchestration Across a Volatile Supply Chain

Supply chain complexity is one of the defining challenges for modern retailers. Using Orkes Conductor, Naveo orchestrates fulfillment agents that continuously monitor the availability of inventory across distributed warehouses, stores, and suppliers. When disruptions occur such as weather events, transportation delays, or warehouse shutdowns, these agents can autonomously re-route shipments, split orders across multiple locations, or hold shipments temporarily until constraints are resolved.
This dynamic response capability is critical in minimizing operational disruptions. Instead of waiting for manual intervention, AI agents resolve issues on the fly, maintaining service quality and delivery SLAs even during unexpected events.

Prompt Engineering as a First-Class Citizen

A key differentiator in Orkes Conductor’s AI support was its native treatment of prompt engineering as a top-level concept. Unlike traditional workflow platforms that treat prompts as embedded API calls or external utilities, Conductor allows prompts to be authored, versioned, tested, and invoked as standalone elements within workflows. This elevated prompt engineering from a developer-side implementation detail to a core orchestration capability.
"Prompt engineering is at the heart of agent behavior. It's not just about instructing agents on what actions to take, it's about clearly defining their boundaries, constraints, and what they should actively avoid. The fact that Orkes Conductor treats prompts as first-class citizens shows us you're serious about building for real-world AI orchestration."

Enterprise-Grade Capabilities: Built for Scale, Flexibility, and Cloud-Native Deployment

To meet the demands of modern, high-scale enterprise retail, Naveo’s next-generation platform needed to combine performance, extensibility, and operational control. Orkes Conductor delivered on all fronts, providing a powerful foundation through its multi-tenant architecture, low-code flexibility, and seamless integration with Naveo’s Microsoft Azure infrastructure.

Multi-Tenant Architecture: Scalable, Secure, and Isolated

Naveo serves multiple large B2B retailers from a single platform, each with unique business logic, SLAs, and integration requirements. Orkes Conductor’s robust multi-tenant architecture enables this by securely partitioning workflows and data per client, ensuring that heavy usage or failures in one tenant never impact another.

Low-Code Flexibility: Developer Power Meets Client Empowerment

Orkes Conductor empowers Naveo’s developers to rapidly build and iterate on complex workflows using a visual, low-code interface. Business logic is embedded directly within the orchestration layer, enabling seamless integration of internal services, external APIs, and custom decisioning logic. In parallel, enterprise clients benefit from a white-labeled experience that gives them visibility into their own workflows and the ability to safely inspect, validate, or customize logic without waiting on engineering support. This dual advantage accelerates both internal development velocity and customer responsiveness.

Azure-Native Deployment: Cloud Alignment and Marketplace Advantage

Orkes Conductor’s native compatibility with Microsoft Azure was a strategic advantage for Naveo. Deployed entirely within Azure, the platform scales effortlessly alongside demand while aligning with Naveo’s cloud architecture and security standards.

Why Orkes Conductor Outperformed Alternatives

During its evaluation process, Naveo found that one prospective platform was too low-level for enterprise needs, requiring developer involvement even for minor workflow changes. It came across more as a batch processing framework than a true orchestration platform. It  also lacked built-in capabilities for agentic orchestration and seamless AI agent collaboration, both of which were essential to Naveo’s vision for autonomous operations.
Another, while a mature BPM solution, proved too rigid and complex for AI-driven use cases. Its architecture was not well-suited to the flexible, real-time nature of agentic workflows, and it offered limited support for production-ready AI integration and prompt engineering. As a result, it fell short of meeting the requirements for a modern orchestration backbone capable of supporting intelligent, adaptive enterprise systems.
